The Procurement Process

Procurement.

The word alone can make eyes glaze over faster than you can say “request for quotation”.

But here’s the thing – done well, procurement isn’t just about buying stuff. It’s about strategy, influence, and making your business look way more organised than it sometimes is.

So, let’s walk through it in plain English.

What is Procurement?

Think of procurement as the matchmaker of the business world.  It’s about finding the right suppliers, getting the best value, keeping relationships healthy, and making sure that what you’re buying turns up when it’s supposed to.

Yes, it involves contracts, budgets, and a bit of paperwork that could lull you into a nap. But it’s also where the big wins happen – cost savings, quality improvements, innovation … all the good stuff that keeps your CFO smiling.

Why Should We Bother?

Because without a structured process, things can go sideways fast. Think:

Paying too much for things.
Suppliers ghosting you.
Someone ordering 50 office chairs “just in case”.
Buying things that aren’t fit for purpose.

Good Procurement:

Controls costs (and your impulse shoppers).
Keeps you compliant with rules and policies.
Builds value – beyond the price tag.

The (Not-So-Boring) Stages

Every business tweaks it to suit themselves, but here’s the classic cycle – minus the jargon.

Spot The Need

Someone realises they need something – could be printer paper, could be a new IT system. First question: Do you really need it, or is this a shiny-object moment?

The need might be one-off or recurring.

Things to consider:

Specifications: What exactly is needed? Are there technical or functional requirements?
Quantity and Timing: How much and when is it required?
Budget: Has funding been allocated?
Ask Nicely (Requisition)

A formal request goes in, telling procurement what’s needed, why and how much budget is lurking behind it. Cue the approval chain – where managers nod, question, or (if you’re lucky) approve quickly.

Key steps:

Submission: User submits requisition.
Management endorsement: Supervisors or managers review and approve or deny.
Budget check: Ensure expenditure aligns with allocated funds.
Find the Right Fit

Time to go shopping – strategically. This means finding suppliers who don’t just tick boxes on price, but also on quality, ethics, sustainability, cybersecurity and track record.

Depending on the situation, you might:

Request for Quotation (RFQ): Give me your best price.
Request for Proposal (RFP): Tell me how you’ll solve my problem.
Request for Solution (RFS): We know the outcome, let’s collaborate on the how.
Negotiate Like a Pro

It’s not just about knocking down the price. Delivery times, payment terms, service levels, warranties, and support – they all matter. This is where you earn your coffee.

Negotiation isn’t war – it’s about balancing value, risk, and relationships so everyone wins.

Put it in Writing (Contract)

Everyone signs on the dotted line, the rules are clear, and you’re legally covered if things go sideways

Key contract elements:

Scope of work.
Deliverables and milestones.
Confidentiality and data security.
Termination and penalties.
Make It Official (Purchase Order)

The PO is essentially the green light for the supplier to proceed.

Receive the Goods (and Check Them!)

The day has come – only you need to check if what arrived is really what you ordered.

Pay Up

Invoice in, checks done, payment made. No drama.

Review and Repeat

Was the supplier brilliant or a nightmare? Did the internal process run smoothly, or could it use some tweaking?

Keep records so next time you know who to call – or avoid. They also need to be maintained for the audit folks and for regulatory compliance.

This step often gets skipped, but it’s where the learning (and future savings) happens.

Collaboration: The Secret Sauce

Procurement works best when it’s not just “the procurement team’s problem.” Finance, Legal, IT, Leadership – and the department needing the goods or services – all have skin in the game. The more you work together, the fewer headaches later.

Pro Tip: Involve procurement early, not when the deals already half-baked.

Collaboration in Practice
Kick-off Meetings: Get everyone in the same room early so you’re all playing the same game – with the same rules.
Joint Evaluation Panels: Stakeholders help assess suppliers and proposals.
Shared Technology Platforms: Procurement systems promote transparency and efficiency.
Training and Education: Keep teams updated on policy, compliance, and best practices.
Feedback Loops: Continuous improvement based on real-world experiences.
Some Practical Tips:
Communicate rationale and expectations clearly.
Agree on priorities—cost, speed, quality, or innovation—up front.
Document all interactions for audit and learning.
Resolve disputes quickly through clear escalation paths.
Best Practices | a.k.a. Avoiding Procurement Disasters
Standardise your processes so everyone plays by the same rules.
Go Digital – spreadsheets are fine … until they’re not.
Manage suppliers like partners, not vending machines.
Check risk and compliance before it bites back.
Think ethics and sustainability – because doing the right thing matters.
Review often – yesterday’s process might not fit today’s challenges.

Optimising Procurement for Your Organisation

No two businesses are identical, but the fundamentals remain universal. To tailor your process:

Assess the current state: Map your processes to find gaps, duplications, and bottlenecks.
Set clear objectives: Cost savings? Efficiency? Supplier diversity? Risk reduction? All of the above?
Implement scalable technology: Match tools to your size, sector, and complexity.
Foster a procurement culture: Encourage accountability, transparency, and curiosity.
Measure impact: Track spend, savings, supplier performance, and cycle times.

The Future of Procurement: Trends to Watch

The days of “just place the order” are long gone. Procurement is getting sharper, faster and more strategic.

Digital Transformation: AI and data analytics for spend visibility, risk assessment, and forecasting.
Sustainability: Growing pressure for green, ethical, and socially responsible sourcing.
Remote and Agile Work: Decentralised teams need new governance and collaboration models.
Cyber Risk: More scrutiny of supplier security and data handling.

Bottom Line

Procurement isn’t a dry back-office chore – it’s a power move.

Get it right, and you save money, reduce risk and make your business better.

And if anyone says otherwise? Hand them this guide, a coffee, and tell them to thank you later.
